When to Outsource vs. Hire Your Next Trade Hand

10 October 2026 · By Heaney Accounting

Deciding to expand your team is a massive milestone, but it brings the age-old question: should you hire a full-time employee or rely on a consistent subcontractor? Choosing the wrong path can tie your hands financially or leave you struggling to meet demand. Employees provide you with full control over the work standard and culture, but they also bring significant obligations like superannuation and workers' compensation insurance.

Subcontractors, on the other hand, offer the flexibility to scale up or down depending on your project pipeline. You aren't responsible for their tax or super, which simplifies your payroll processing significantly. However, you have less control over how they represent your brand on-site, and you must ensure they have their own insurance and valid ABNs to keep your business compliant.

The best approach is to look at your long-term project forecast before making a call. If you have enough consistent work to keep someone busy 40 hours a week for the next six months, an employee might actually be more cost-effective in the long run. If your workload is seasonal or fluctuates wildly, the flexibility of a reliable subcontractor is likely to be your best friend.

Before pulling the trigger, sit down and run the numbers on both scenarios. Include the cost of tools, insurance, and the administrative time required to manage each type of worker. You need to be sure that whoever you bring on board will actually increase your capacity to make money, rather than just adding more headaches to your busy day.
