Before they ever touch a tool on your project, they should provide you with a current Certificate of Currency for their public liability insurance and their workers compensation policy. Keeping these documents in a central, digital filing system allows you to receive automatic alerts when their insurance is about to expire, preventing a massive liability risk for your business.

Next, standardise your payment and invoicing process to eliminate back-and-forth emails. Require all subcontractors to submit their invoices through a specific email address or accounting portal, including the job reference number and a description of works completed. By standardising this, you ensure that you are only paying for work that has been verified against your job estimates, which prevents double-billing or paying for project variations that were never officially approved by your client.

Finally, implement a regular performance review process for your regular subcontractors. It is easy to just keep using the same guys because you are comfortable, but regular reviews ensure they are meeting your quality standards and safety expectations. If a subbie consistently causes delays or requires rework, it is time to have a direct conversation or replace them, because their efficiency directly impacts your overall business reputation and final project margins.
