Mastering the Art of Progress Payments to Improve Cash Flow
30 September 2026 · By Heaney Accounting
Many trade businesses struggle with cash flow because they wait until a project is finished to issue a final invoice. This leaves you covering the cost of materials and labor for weeks or months out of your own pocket. By breaking your projects into defined milestones, you can invoice at specific stages, which significantly reduces the financial burden on your business throughout the construction process.
The first step is to clearly define your progress payment schedule in your initial quote or contract. You should map out payments based on project phases, such as the completion of rough-ins, the installation of fixtures, or the final handover. When your client knows exactly when these payments are due, they are much more likely to have the funds ready, which improves your overall collection rate.
Effective tracking is the backbone of this strategy because you need to know exactly when a milestone is reached to trigger the invoice immediately. If you leave the paperwork sitting on your dashboard until the end of the week, you are effectively giving your client an interest-free loan. Use a simple project management tool or a shared spreadsheet to monitor your site progress against your payment schedule to ensure nothing slips through the cracks.
Finally, stay firm when a milestone is completed and send that invoice straight away with a clear due date. It is a common mistake for tradies to feel awkward asking for money, but these payments are rightfully earned based on the work you have already completed. By normalizing progress payments as a standard part of your business model, you protect your cash flow and ensure you can always pay your team and suppliers on time.
